Why We’re Paying Attention
A recent Wall Street Journal article surfaced a tension that many organizations are quietly wrestling with: As employees use AI tools at work, are they unintentionally training systems that could replace them?
It’s a fair question, and it reflects something deeper: a growing anxiety about value, security, and relevance in a world where technology is accelerating.
But focusing on whether employees are “training their replacements” puts attention in the wrong place. The real issue isn’t data capture.
It’s how leaders are designing work, building trust, and redefining human contribution in an AI-enabled environment.
What This Tension Reveals
From the Employee Perspective
The concern isn’t irrational. It’s understandable that people would be uneasy about what they type into an AI system. If prompts, drafts, and workflows are logged by an internal tool, it feels plausible that someone could look at that data and somehow reconstruct the way a person thinks.
However, the underlying assumption, that AI can capture something as rich and multidimensional as professional judgment, misunderstands both how these tools work and what true expertise looks like in practice.
AI today is remarkably good at helping people brainstorm, organize ideas, provide structure, and draft early versions of written work. Generative tools are particularly great at synthesizing information and giving professionals a starting point or alternative perspective. Even power users, people who are very skilled at prompting and shaping outputs, treat AI as an assistive teammate— an “intern,” as we’ve often described—not a replacement.
AI responds to what we feed it; it doesn’t simulate the lived experience, cultural instincts, pattern recognition, or strategic judgment that come from years of practice, relationships, and context. Most of that never enters the prompt window. The reasoning layer beneath the output—why a strategist recommended a particular approach, how a project manager decided to sequence priorities with competing constraints, or how a leader adapts to an unanticipated client dynamic—resides in human memory, not in a text log.
So if someone’s entire role could truly be reconstructed from AI interactions alone, that tells us something structural about that work: it is highly procedural, heavily task-based, and not centered on human judgment or strategic complexity. That’s not an indictment of the person doing the work, but a reflection of role design. And that distinction matters, because if organizations define “value” as the ability to be fully captured and reconstructed by a system, they are implicitly valuing tasks over judgment, process over insight, and output over meaning.
From the Employer Perspective
It is easy to see how leaders get drawn into a narrow frame: capturing institutional knowledge, improving efficiency, and protecting data all feel like pragmatic goals.
But when the technology used to achieve those objectives is perceived by employees as a surveillance or replacement mechanism, trust erodes quickly. Instead of increasing transparency and collaboration, poorly communicated AI governance leads to shadow usage of unapproved tools, knowledge hoarding, and resistance to adoption, the very opposite of what leaders intend. What starts as an efficiency play becomes a culture problem.
In our work with organizations facing rapid change, we’ve seen over and over that culture is not a soft add-on to strategy, it IS strategy. When leaders overlook that, they pay the price in disengagement, attrition, and lost capability.
It’s also worth emphasizing a capability reality check: logging past AI outputs is not the same as replicating adaptive human judgment. There is a fundamental difference between automating a process and understanding the underpinning reasoning that goes into it. People make countless micro-decisions every day that shape outcomes—readings of nuance, adjustments based on emerging context, relational choices that don’t fit neat rules. Those are formed through experience, not through text snippets.
The Real Opportunity
AI is exceptional at taking on repetitive and time-consuming tasks: administrative processing, structured drafting, and standardized workflows are all territory where automation can deliver real value. But when that work shifts away from the human, capacity is created,and that capacity is the leader’s real opportunity.
The question shouldn’t be “Who becomes irrelevant?” It should be “What higher-value work can this person now take on?” In organizations that are wisely navigating AI adoption, people are not watching their tasks be swallowed by machines; they are being liberated from rote work and redeployed toward judgment-heavy, creative, and relational contributions. This is the moment to challenge longstanding role definitions and ask what humans—with their capacity for ambiguity, empathy, strategic foresight, and pattern recognition—can uniquely provide.
If an organization rolls out AI and nothing changes about how roles evolve, that’s not an indictment of the technology. It is a sign that leaders are missing an opportunity to strengthen organizational capability.
Excellent talent management has always been about growing people into more strategic and impactful work. The difference now is that AI can do some of the lower-order tasks that used to occupy professionals’ time, giving leaders a choice: cling to outdated job descriptions, or invest in upskilling, role redesign, and meaningful development.
It’s almost always more cost-effective and more strategically valuable to retain, develop, and elevate existing talent than to replace it. Institutional knowledge, cultural fluency, and relational capital are not easily automated and are far harder to rebuild once lost.
What Leaders Should Actually Do
Establish Clear, Transparent AI Governance
A policy grounded in principles, not paranoia, gives people clarity about how to use AI safely and responsibly.
But policy alone isn’t enough. If an organization chooses to monitor AI usage, it should be transparent about that monitoring and use the insights it generates to support employees, not police them. Instead of seeing usage patterns as a threat, leaders can see them as a learning signal:
- Where are people struggling with prompts?
- Where might additional training or tooling unlock greater productivity?
- How can workflows be redesigned to better leverage AI without compromising psychological safety?
Communicating that monitoring exists to help people be more effective, not to judge their thinking, goes a long way toward building trust.
Treat Automation as a Trigger for Upskilling
If parts of a role have become replicable by AI, that’s a talent development opportunity.
What higher-order skills can be nurtured?
What strategic responsibilities can be folded into someone’s scope?
Thoughtfully redesigning roles with AI as an enabler, not a threat, turns anxiety into agency. This is where leaders can be differentiators: by investing in people now, they build capacity that compounds over time.
Where This Leaves Us
The conversation shouldn’t be about whether employees are training their AI replacements.
It should be about whether leaders are designing organizations where humans are elevated rather than minimized.
AI can accelerate workflows.
It can capture patterns.
It can remove friction.
It cannot replicate judgment, wisdom, or the ability to navigate complexity.
The organizations that win won’t be the ones extracting the most data from their people. They’ll be the ones using AI to expand what their people are capable of becoming.
